IT company Intellias has introduced a new approach to engineering teams – AI Pods. What is its essence?
One of the largest Ukrainian IT companies, Intellias, has not changed its business model for over 20 years — it has traditionally focused on outsourcing for foreign clients who purchased code development services. But the rapid development of AI tools for programming is forcing the company to make radical changes: the first is the introduction of more productive engineering teams, AI Pods, and the second is the transition to an outcome-based model (payment for results).
One of the largest Ukrainian IT companies, Intellias, has not changed its business model for over 20 years — it has traditionally focused on outsourcing for foreign clients who purchased code development services. But the rapid development of AI tools for programming is forcing the company to make radical changes: the first is the introduction of more productive engineering teams, AI Pods, and the second is the transition to an outcome-based model (payment for results).
Intellias, which employs nearly 3,000 IT professionals, has begun implementing AI Pods, a new format of engineering teams of 4–5 developers, augmented by AI agents.
"We understand that our customers want more from Intellias. Our answer is AI Pods - more productive engineering teams. There are different levels of implementation of this approach," said Intellias CEO Vitaly Sedler in an interview with Forbes Ukraine.
This approach involves several stages of integration. At the basic level, artificial intelligence functions as a digital assistant that helps developers write code. The maximum level is an example of deep automation, where an entire ecosystem of AI agents is deployed. Each of them has its own specialization: from forming a concept and technical requirements to designing architecture, writing code and creating test scenarios. The key functions of monitoring, adjusting and training algorithms remain with the human in this process.
"This way of developing software will ultimately increase efficiency by 4-5 times. But not every project, client, industry is ready for this automated process. We offer clients to move from the simplest to the most productive," the company's CEO noted.
Six months or a year ago, such an approach would have been perceived simply as a new service in the company's lineup. Today, we are talking about a global paradigm shift: artificial intelligence is becoming a mandatory standard for every project and engineering team.
"Six months or a year ago, you could say that this is a new service. Now it is neither a business model nor a service. This is a complete paradigm shift. Every team and project should use AI," Sadler explained.
In addition, Intellias has begun the transition to a completely new commercial strategy - the so-called outcome-based model. Its essence is that the client pays not for the hours worked by programmers, but for a specific result and the final solution to their business problem. With this approach, Intellias fully assumes all financial risks: if the team manages to create a product faster and cheaper, the company will receive higher margins, but in case of an error in the calculations, the project may become unprofitable.
"Changing the commercial model is part of our new strategy and one of the most difficult tasks. Sometimes clients are not ready for this. Engineers are not ready either - they are used to just coming and working. Sometimes they don't even understand how much they have spent on this or that work and what value their work brings to the client," the company's CEO noted.
